Every entrepreneur eventually hits the same wall. You’ve got a process that needs to run on autopilot, and you’ve got three roads in front of you. So the build vs buy automation question becomes very real, very fast, and the answer shapes the trajectory of your business for years.
I get this question almost every week. Should I use Zapier? Should I commit to HubSpot or GoHighLevel? Should I hire a developer to build something custom from scratch? Honestly, there isn’t one right answer. However, there is a right answer for your specific business at your specific stage, and that’s what we’re breaking down today.
The Three Roads You Can Take
Before we get tactical, let me lay out the three options as I see them. First, you’ve got the connector route, which is mostly Zapier territory. Second, you’ve got the platform route, where you commit to a system like HubSpot, ActiveCampaign or GoHighLevel and live inside that ecosystem. Third, you’ve got the custom route, where you spin up a server, write your own code and own the whole stack end to end.
Each road has tradeoffs. Each road has a sweet spot. The mistake I see most often is people picking the wrong road for where they actually are right now.
When Zapier Wins the Build vs Buy Automation Question
Zapier is my default recommendation for most small businesses, and I’ll tell you why. It’s fast. It’s flexible. You can connect almost any tool to almost any other tool inside of an afternoon. For an entrepreneur who needs to move quickly and test ideas, that speed is everything.
Here’s when Zapier wins. You’re connecting two or three tools that don’t natively talk to each other. The job needs to be running today, not next month. Your task volume is moderate, meaning you’re not pushing tens of thousands of tasks per month. Also, your logic is fairly linear, like when X happens, do Y, then Z.
The catch with Zapier is cost at scale. Once you hit high task volumes or run heavy multi-step zaps, the bill creeps up fast. Additionally, complex branching logic gets messy. If you find yourself building a 12-step zap with five filter paths, that’s usually a sign you’ve outgrown the tool.
When a Platform Makes More Sense
Sometimes the smart move is to commit to one ecosystem and go deep. This is where HubSpot, ActiveCampaign and GoHighLevel come in. Instead of stitching together separate tools, you’re consolidating your CRM, email, automation and reporting under one roof.
The upside is real. Native integrations work better than third-party connectors. Reporting is unified because all the data lives in one place. Support is one phone call, not seven. For a service business that runs primarily on email nurture, sales pipeline management and basic automation, a good platform can replace eight separate subscriptions.
However, the downside is also real. You’re locked in. Migrating off a platform later is painful, especially after you’ve built workflows, custom fields and reports on top of it. Furthermore, platforms are opinionated. They want you to do things their way, and if your process doesn’t match their model, you’ll fight the tool every single day.
When Custom Is Actually the Right Call
Custom development gets a bad rap because it sounds expensive and risky. Sometimes it is. However, for the right business at the right stage, going custom is the smartest move you can make.
Here’s when I tell clients to go custom. You’ve got a process that’s core to your business, and no off-the-shelf tool handles it well. The task volume is high enough that Zapier costs are eating into your margin. Your logic is genuinely complex, with branching, conditional AI calls and data transformations that no drag-and-drop tool can handle cleanly. Plus, you want full ownership of the code, the data and the infrastructure.
For my own businesses, I run custom Flask applications on DigitalOcean droplets. They cost me about $24 a month per server. They handle workloads that would cost hundreds in monthly Zapier task fees. On top of that, I own every line of code, so I can change anything I want without waiting on a vendor’s product roadmap.
The Honest Decision Framework
Here’s how I actually decide on the build vs buy automation question for my clients.
If you need it running this week, start with Zapier. If you’re consolidating five or six tools and want one source of truth, look hard at a platform. If your process is core to the business, your volume is high or your logic is genuinely complex, plan for custom from day one and skip the detour.
One more honest take. Most businesses should start with Zapier, prove the workflow actually drives revenue, then graduate to platform or custom once the process is validated. Building custom code for an unvalidated workflow is one of the most expensive mistakes I see entrepreneurs make. You spend three months and ten grand on a beautiful system that solves a problem you didn’t actually have.
Where Most Owners Get Stuck
The trap I see most often isn’t picking the wrong tool. It’s refusing to switch when the business has clearly outgrown the original choice. People cling to their Zapier setup because they built it themselves, even when their automation bill is higher than what a custom server would cost. Conversely, people stay on a bloated platform because migrating sounds painful, even when the platform is actively slowing them down.
Tools should serve the business. When the business outgrows the tool, the tool has to go. That’s the build vs buy automation conversation in a single sentence.

So here’s my takeaway. Don’t pick a tool. Pick a stage. Match your tooling to where your business actually lives right now, and be willing to graduate when the time comes. The entrepreneurs who win this game aren’t the ones with the fanciest stack. They’re the ones who keep their tooling honest with where the business actually is.
